CxO™ DELIVERABLE
IT Cost Optimization & TCO Analysis
IT cost optimization is the work of finding what technology really costs the organization and cutting waste without cutting capability. DAG Tech's fractional CTO runs a total cost of ownership (TCO) analysis across every contract, license, cloud account and hidden labor cost, then ranks savings by effort, risk and the earliest date your contracts allow.

The Short Answer
What Is IT Cost Optimization?
IT cost optimization is a structured review of total technology spend, direct and indirect, that identifies savings you can act on without reducing what the business can do. The IT budget only shows the part of technology cost that IT administers. The real number is higher. Departments buy software on corporate cards. Staff spend hours on workarounds and manual reconciliation that nobody records. Downtime is handled as incidents instead of priced as a recurring cost. Subscriptions keep renewing for people who left. Different teams buy overlapping products. A TCO analysis brings all of it into one view, so savings decisions are based on the whole picture rather than the visible line items.
In a CxO engagement a cost study is often the first piece of work, because the savings it finds help fund the rest of the program. It also gives the IT roadmap and transformation plans a real cost baseline. Your fractional CTO stays vendor-neutral: the goal is the right spend, not a switch to any particular provider, including DAG Tech. Where a change makes sense, the CxO recommends who should carry it out.

Scope
What We Analyze
We build a complete cost inventory first, then look for savings that do not reduce capability.
Cost inventory
IT budget lines, contracts, accounts payable by vendor and corporate card spend, including software bought outside IT.
License use
Seats paid for against seats used in platforms such as Microsoft 365, Google Workspace and line-of-business apps.
Cloud spend
Idle, oversized and orphaned resources in AWS, Azure or Google Cloud, plus reserved capacity and commitment options.
Indirect costs
Staff time on workarounds, downtime, rework and admin burden, estimated with the method and confidence stated.
Overlap and duplication
Products that do the same job, bought separately by different teams, and duplicated support contracts.
Contract terms
Renewal dates, notice periods, auto-renew clauses and outdated pricing that can be renegotiated.
Unit costs
Cost per user, per site and per business capability, split into fixed and variable for forecasting.
Automation candidates
Manual, repeated processes where automation or AI would save staff time each month.
The Deliverable
What You Receive
- Complete technology cost inventory, including spend outside the IT budget
- Direct and indirect cost breakdown with stated estimation methods
- Per-user, per-site and per-capability cost figures
- Contract calendar with renewal and notice dates

- Decision page showing the cumulative run-rate impact of each choice
How It Works
How It Runs
- STEP 01
Kickoff
We confirm scope and request budget, contract, payables, card and cloud billing data.
- STEP 02
Build the Baseline
We assemble every cost line, check entitlement against use and estimate indirect costs.
- STEP 03
Find Savings
We rank each opportunity by impact, effort, risk and the earliest date contracts allow.
- STEP 04
Readout
We walk leadership through the baseline and record which savings to pursue and when.
When to Start
Signs You Need IT Cost Optimization
- Nobody can give one number for what technology costs the business.
- Departments buy their own software without telling IT.
- Your cloud bill keeps rising and nobody can explain why.
- Several large contracts renew in the next year.
- You pay for licenses assigned to people who have left.
- Leadership wants savings but not at the cost of service or security.

FAQ
IT Cost Optimization & TCO Analysis Questions
What is a TCO analysis?
Total cost of ownership counts everything a technology costs over its life: licenses and contracts, plus implementation, administration, support, staff time, downtime and the cost of leaving. It shows the real cost, not just the invoice.
Will cost cutting weaken our security?
Not if it is done properly. Each opportunity is assessed for risk, and we do not recommend removing controls your obligations or insurance require. The aim is to remove waste, not capability.
How do you count costs that are not invoiced?
Staff time, downtime and rework are estimated from interviews, ticket data and incident records. Each estimate states its method and confidence level so leadership can judge it.
How much does an IT cost optimization study cost?
It is scoped in hours at the CxO rate, based on the number of vendors, sites and cloud accounts. Your proposal shows the total before work starts.
